Read the AI roles before you buy another tool

A GC or A/E firm does not need another AI tool list first. The stronger readiness signal is whether someone owns one painful loop, the exception rules are written, and humans still gate owner- and sub-facing moves.

The owner asks the same question every few weeks now: "Should we try another AI tool?"

Someone saw a demo for estimating. Someone else has a ChatGPT tab open for proposal language. A project engineer used AI to summarize a spec section. A principal heard that another firm is "doing AI" and wants to know what they bought.

The tool list is not useless. But it is a weaker signal than the seats around the work.

If a 40-person GC has no named owner for RFI follow-up, no written rule for when a submittal becomes an exception, and no human gate on anything sent to an owner or subcontractor, another AI seat will mostly create more loose drafts. Durable AI shows up as roles, rules, and review points before it shows up as another login.

You can see the same pattern outside construction. AI-native companies like Cursor keep hiring people into seats that own agent workflows, product systems, evaluation, and customer loops. That does not mean a GC should buy Cursor because Cursor is hiring. The useful lesson is not the product. It is the operating model.

For a 20-80 person GC, architecture firm, engineering firm, or design-build shop, read AI readiness this way before you buy the next tool.

The Tool List Is Not the Readiness Signal

Most construction and A/E firms already have enough tools to create confusion.

There is email. There is Excel. There is Bluebeam. There may be Procore, Buildertrend, PlanGrid, QuickBooks, Sage, Revit, AutoCAD, a shared drive, and a pile of PDFs. The team does not usually fail because it lacks one more screen. It fails because the decision boundary lives in someone's head:

  • When does an RFI response create a change-order risk?
  • When is a submittal delay bad enough to escalate?
  • Which owner emails need a PM review before anyone replies?
  • Which bid invitation is worth chasing, and which one should die quietly?
  • What can the office manager approve without pulling the owner out of the field?

AI can help with those loops. But only after the firm names the loop and writes the rule.

This is the Home Depot Rule in construction terms: buying every tool in the aisle does not mean the deck holds weight. Catalog shopping without an owned loop leaves the team frozen in the aisle. The crew has the drill, the saw, and the fasteners, but nobody framed the first wall.

Check 1: Is There a Named Owner for One Painful Loop?

Do not start with "AI for estimating" or "AI for project management." Start with one loop that already burns time every week.

Good first loops sound boring:

  • RFI chase
  • Submittal log review
  • Change-order narrative draft
  • Missing lien waiver follow-up
  • Bid invite triage
  • Owner meeting recap and action log

Then ask: who owns it?

Not "the PMs." Not "the office." Name a person or seat:

  • Project coordinator owns the submittal exception queue.
  • PM owns change-order language before it reaches the owner.
  • Office manager owns missing compliance documents.
  • Estimator owns bid triage and pursuit notes.

If nobody owns the loop, the AI tool will not own it for you. It will summarize, draft, or tag things into a vacuum.

Check 2: Are Exception Rules Written, or Is It Still "Ask the PM"?

The second signal is whether the team can write the exception rule in plain English.

For an RFI loop, a first draft might be:

If an RFI response changes scope, schedule, material, warranty, site access, or cost responsibility, flag it for PM review. Draft a change-order note with the source language, but do not send anything to the owner until the PM approves it.

For a submittal loop:

If a submittal is more than five business days past the response date, or a rejection blocks procurement inside the next 14 days, notify the project coordinator and PM. Summarize what is missing. Do not message the subcontractor automatically on first pass.

That is enough to build from. It is also enough for a PM to correct: "Five days is too loose for mechanical equipment. Make that 48 hours on long-lead items." Good. Now the system learned a real boundary.

If the rule is still "ask Sarah" or "Mike will know," the firm is ready to interview Sarah or Mike and turn the gut call into an index-card rule.

Check 3: Is There a Human Gate on Owner- and Sub-Facing Moves?

The fastest way to lose trust is to let a new AI workflow speak outside the company before it has earned the right.

Internal moves can be automatic sooner:

  • Add a status note.
  • Create an internal task.
  • Summarize the latest RFI response.
  • Flag a change-order risk.
  • Update a draft log.

Owner- and subcontractor-facing moves need a human gate at the start:

  • Draft the email, but hold for PM approval.
  • Draft the change-order narrative, but require PM edit.
  • Draft the submittal chase, but route to the project coordinator.
  • Draft the bid clarification, but require estimator review.

Construction communication carries relationship risk. A clumsy owner email can turn a manageable issue into a dispute. A sloppy subcontractor message can create a paper trail you do not want. The first version should make the responsible person faster, not invisible.

Check 4: Do Job Posts Mention Process Ownership, or Only Prompt Engineering?

If you want a sharper signal than vendor demos, read the job posts and internal titles around AI.

Weak signal: "Must know AI prompts," "AI tools a plus," or "help us use AI across the company."

Better signal: "own RFI and submittal workflow improvement," "maintain project documentation standards and exception rules," "design review gates for AI-assisted owner communications," or "measure cycle time from issue detection to PM decision."

The first set is tool familiarity. The second set is process ownership.

For a 20-80 person firm, this does not have to be a net-new hire. It may be the office manager, project coordinator, estimator, or tech-curious PM with a half-day a week protected to own one loop. The title matters less than the responsibility. The seat should own the workflow, not just the prompt.

Check 5: Would the Seat Still Matter if the Model Vendor Changed?

This is the clean test.

If the firm switched from ChatGPT to Claude, from Claude to Grok, from one embedded assistant to another, or from a generic AI tab to a workflow built with Cursor and internal scripts, would the seat still matter?

If the answer is no, you bought tool familiarity. If the answer is yes, you are building capability.

The owner of the RFI exception loop still matters if the model changes. The person who maintains the submittal rule still matters. The PM who approves owner-facing language still matters. The office manager who reviews missing compliance exceptions still matters.

That is the crawl / walk / run path.

Crawl: one named owner, one painful loop, one written exception rule, draft-and-hold output.

Walk: the loop logs approvals, edits, dismissals, cycle time, and false alarms for 30 days.

Run: the rule gets tighter, the human gate moves to the smaller set of risky cases, and the owner can see whether the workflow saved time, protected margin, or reduced repeat chases.

The model vendor may change. The owned loop keeps compounding.

Where to Start This Week

Pick one loop from the last two weeks that made someone say, "Why are we still doing this this way?"

Sit with the person who already handles it. Ask them to narrate the moment they decide something needs attention. Write the exception rule in plain language. Name who owns it. Decide what the AI may draft, what it may log, and what it must never send without approval.

Then choose tools last.

Sometimes a ChatGPT seat is enough for the first draft. Sometimes Cursor is useful because the workflow needs structured files, repeatable rules, or a lightweight agent around your existing documents. Sometimes n8n is the right plumbing. The tool should serve the owned loop, not replace the missing owner.
