Stop the Agent Beauty Pageant: Run Models as Roles Under One Roof

You already pay for Salesforce, Jira or Asana, and a pile of agent seats. The next question is not which model wins — it is how you run strategy, build, QA, and analytics as roles under one source of truth. Cockpit is that open SoT.

You already feel the sprawl.

Salesforce (or HubSpot). Jira or Asana. A wiki. Keys in someone's laptop. And now a card full of agent seats — Cursor, Claude, Grok, whatever shipped this quarter. Each one is useful in a chat. Together they are a second org chart nobody owns.

The common mistake is to treat that pile like a beauty pageant: which model is "best," which demo looked sharpest, which vendor badge goes on the slide. That question ages badly. Models change. Seats change. Your client still needs work that starts, finishes, and can be sold.

The better frame: use models as roles, then put the stack under one roof.

Sprawl is the cost center — not the model name

Small US consulting shops (principals, 2–25 people) already pay for CRM + project + marketing + integration glue before a client outcome exists. Add agent seats on top and you get:

  • Strategy notes in one chat
  • Bulk code and QA in another
  • Analytics or a second opinion in a third
  • GTM drafts and "agent collab" somewhere else

None of that is wrong as a role map. It is wrong as a set of orphan sessions. Without a shared source of truth for skills, routines, tasks, and knowledge, you re-explain the company every morning — and you still reconcile Salesforce, the board, and the wiki by hand.

Roles beat pageants

Think in jobs, not logos:

Soft examples on purpose. Vendor names will rotate. The role map should not.

When someone asks "which agent should we buy," answer with the role first. Then bind a runtime you already pay for. Swap the model later without ripping out the desk.

The new problem: one roof

Once you accept roles, a new question shows up: how do you run that stack without five systems of record?

You need:

  1. Skills and routines that live with the work — not paste into a Project every Monday.
  2. Tasks with a human gate to start and a human gate to close.
  3. Knowledge that survives the session (mail, meetings, repos) — searchable, scoped.
  4. Email + meeting transcription brought into the same loop so names and follow-ups do not die in a transcript folder.
  5. Permission to switch models and platforms without a migration project.

That is the operating system problem. Chat tools automate a session. CRMs store records. Boards store tasks. None of them close the loop: work completes in the system → you can sell the completed outcome.

Proof from the shop, not a fake case study

We run this loop on our own desks. Same-day asks become backlog items, a human promote starts the runtime, and close stays a separate gate — including marketing and sales work that used to live only in chat. Cut demos on the site walk meeting → POC and agents → PR with approve-before-merge. That is the product surface: not a prettier model picker.

If you are comparing models this week, fine — pick roles, bind runtimes, keep the SoT. Next quarter's model should not force a CRM migration.

What to do Monday

  1. List the seats you already pay for. Map each to a role, not a winner.
  2. Pick one desk (ops or delivery). Put tasks there with promote-to-start.
  3. Bring email + meeting notes into the same search surface you will actually open.
  4. Keep outbound and merges on an approvals path — draft-and-hold, not silent send.
  5. When a model changes, swap the runtime binding. Do not rip the roof off.
